If you have the motor rebuilt would probably be the cheapest option. Also retains the original engine number and vehicle originality for a better resale value.

If you can find a 2nd hand replacement Toyota 2.4 diesel motor, you might have to do bearings and rings anyway. You would also have to have the engine number changed on the registration papers.

These two options wouldn't need any modifications.

Otherwise fit a Ford 2.5 WL motor, it's also diesel but you would have to make modifications to engine mounts, clutch and bell housing amongst a few other bits and bobs. Although not Toyota, these are excellent and reliable motors.

If you want to move away from diesel, then the V6 Toyota 3.4 FVZ is a good option. Some surf models came out with this motor, so matching a bell and gearbox shouldn't be too difficult - you might have to change diff ratios though.

If you opt for a Lexus V8 1UZ, then it may be best to use the Lexus box, either manual or auto but you might also have to change the diffs for ones that can handle the torque (KZ diffs should be fine).
When your road comes to an end ...... you need a HILUX!.
